Affiliate Marketing for Ecommerce Brands: Playbook for DTC, Shopify and Marketplaces
A brand-side playbook for DTC, Shopify and marketplace sellers: set commission from margin after returns, pick a network for your stage (ShareASale is now part of Awin), balance coupon, content and creator partners, feed partners clean product data, plan the seasonal calendar and use Shopify Collabs, Amazon and TikTok Shop options well.

Affiliate marketing suits ecommerce better than almost any other channel: you pay when an order lands, partners can link straight to a product, and the tracking plugs into the store you already run. It also goes wrong in ecommerce in a very particular way. Commissions get paid on orders that come back, coupon sites collect credit for customers who were already at checkout, and the program fills up with partners who never bring a new buyer.
This playbook is for ecommerce brands, whether you sell direct from your own store (DTC), on Shopify, on marketplaces such as Amazon and TikTok Shop, or all three. If you are setting up from zero, start with how to start an affiliate program and come back here for the ecommerce specifics. Selling software instead? The short version
- Set commission from contribution margin after returns, not from what competitors advertise.
- Pay more for new customers than for returning ones, and hold commission until your return window closes.
- Pick the network for your stage and store platform. ShareASale is no longer a separate option: it is now part of Awin.
- Balance the mix: content and creators find new buyers, coupon and cashback partners convert them. Pay them differently.
- A clean product feed is creative. Partners cannot promote products they cannot see.
- Plan Q4 months ahead, and decide early how marketplace sales fit with your own store program.
Start with the economics
Before you pick a rate, work out what a sale through a partner is worth to you. Four numbers decide it.
- Gross margin. A 10% commission is a very different cost on a product with 70% margin than on one with 30%. Subtract shipping, payment fees and any discount a partner’s code gives away.
- Average order value (AOV). A percentage commission rises and falls with the basket. On a low AOV, a flat bonus per new customer can motivate partners more than a small percentage.
- Returns. Lock commissions until your return window has passed and reverse them on returned orders, or you pay for sales you no longer have.
- New vs returning customers. A partner that brings a first-time buyer is worth more than one that catches an existing customer on their way to checkout. Pay accordingly.
A simple way to set your ceiling is to work backwards. The example below uses round numbers for illustration, not benchmarks; swap in your own.
| Line | Example | Your numbers |
|---|---|---|
| Average order value | $80 | |
| Gross margin after shipping and payment fees | 50% = $40 | |
| Expected loss from returns (share of orders returned x margin) | 10% of orders = $4 | |
| Margin left per order | $36 | |
| Most you will pay to acquire a new customer on the first order | Your decision, e.g. $16 (20% of AOV) |
Remember to include the network’s own fee in the cost. On Awin’s Access plan, for example, you pay your partner’s commission plus a 3.5% tracking fee on each transaction (Awin pricing). Strong repeat purchase justifies paying more on the first order. Our guide to affiliate commission structures goes through the margin math in more detail.
Choose a network for your stage
Most ecommerce programs run on one of four networks or platforms. The short version of each is below; our guide to choosing an affiliate network compares them in depth.
| Network | Good fit for | What we checked on its own site |
|---|---|---|
| Awin | Small and mid-size stores that want a self-serve start, and brands selling in several countries | Access plan $49 a month plus a 3.5% tracking fee, first month free, 3-month minimum term. Accelerate (from $99 a month plus 2.5%) adds commission rules by product, category, SKU, new or existing customer and coupon code (Awin pricing). |
| impact.com | Shopify and other hosted stores starting out, then brands that grow into creator and referral programs on the same platform | Starter costs the greater of $30 a month or 2.5% of revenue (impact.com billing), available only on supported store platforms including Shopify, WooCommerce, BigCommerce and Adobe Commerce (with Amazon, Walmart and Best Buy integration listed). Essentials is $500 a month, for brands up to $2m a year in ecommerce revenue (impact.com pricing). |
| Rakuten Advertising | Larger retail brands that want a managed service and strong loyalty partners | Managed service with publisher and analytics teams and dynamic commissioning; no public pricing (Rakuten Advertising). |
| CJ | Established retailers with large catalogs and a big publisher base to reach | No public pricing. Advertisers can submit product feeds so publishers can find and promote individual products (CJ developer docs). |
What happened to ShareASale
Many older guides still recommend ShareASale for small Shopify brands. That advice is out of date. Awin, which bought ShareASale in 2017, announced on 14 August 2025 that the upgrade was complete and all active customers had moved to Awin; the ShareASale platform closed on 6 October 2025 and account access ended that day (Awin). The ShareASale site now says it is part of Awin and invites new customers to launch directly with Awin instead (ShareASale). If you ran a program on ShareASale, it should now be on Awin, so recheck your commission rules and partner terms there.
Get the partner mix right
Ecommerce programs drift toward coupon and cashback partners because they apply first and convert fast. They have a place, but a program made only of them mostly pays for sales you would have had anyway. Think in three groups.
| Partner type | Their job | Main risk | How we usually pay them |
|---|---|---|---|
| Coupon, cashback and loyalty | Convert shoppers who are already close to buying; win in peak periods | Taking credit for orders that were already happening; leaked codes | Lower base rate, higher for new customers only, unique codes |
| Content and review sites | Introduce your product while buyers compare options | Slow to start; need samples and product detail | Competitive new-customer rate, samples, a longer cookie window |
| Creators | Build trust and demand with an audience that follows their picks | Uneven results; disclosure mistakes | Product seeding, commission, sometimes a flat fee for a guaranteed post |
Measure each group on new-customer share and net revenue after returns, not on clicks or gross sales. Our guides on recruiting quality publishers beyond coupon sites and influencer affiliate programs cover the content and creator side.
Whoever the partner is, commission or free product is a material connection under the FTC’s Endorsement Guides and must be disclosed clearly and conspicuously, even if you did not ask for a post in return (16 CFR 255.5). Put disclosure in your terms and check it.
Creative and product feed requirements
In ecommerce, the product feed does a lot of the work that banners do in other industries. Comparison sites, shopping portals, deal sites and review sites use it to show your products and build deep links. Awin says a feed typically carries product names and descriptions, prices including discounts and shipping, images, deep links and attributes such as size and colour; its retail advertisers can also supply feeds in Google Shopping format (Awin).
Each network has its own rules, so check yours before you export:
- impact.com: every product needs a SKU, product URL, image URL, stock availability and price, or it may be left out of marketplace surfaces, and only products priced above $2.00 appear there. Product catalogs must also be switched on in your program’s ad settings before partners can see them (impact.com help).
- CJ: you register a feed in your account under Campaigns, then Ad Assets, then Product Feeds, and some fields cannot be changed after the feed is created (CJ developer docs).
Our checklist for the rest of your creative:
- Feed refreshed at least daily, with sale prices and stock that match the store, so partners never send traffic to sold-out pages.
- Clean product photos on a plain background plus lifestyle shots, in the formats your partners use.
- A short brand story, three or four product talking points and any claims you are allowed to make, in one shared folder.
- Exclusive codes for top partners, so you can see what each one drives and switch a code off if it leaks.
Plan around a seasonal calendar
Partners plan content and promotional slots well ahead, so a promotion announced the week before is usually too late. We plan with this calendar and adjust it by category.
| When | What to do with partners |
|---|---|
| January to February | Review last year’s Q4 by partner; clear out inactive partners; plan Valentine’s Day offers for gift categories. |
| March to May | Spring launches and Mother’s Day; recruit content partners while their calendars are open. |
| June to August | Summer and back-to-school promotions; mid-year sales events; send samples for Q4 gift guides. |
| September | Confirm Q4 offers, codes, rate increases and placement budgets with your top partners; ask each one for their deadlines. |
| October to November | Gift guides go live; Black Friday week (BFCM) offers locked and feeds updated daily; watch codes for leaks. |
| December to January | Last shipping dates and gift cards; reverse returned orders before payouts; write up what worked. |
Time-limited rate increases work well in peak periods. Set end dates in the network so they switch off on time.
Shopify and marketplaces
Shopify Collabs
Shopify’s own affiliate app lets you recruit creators with direct invites, an open access program with instant commission offers, or an application page on your online store, and send gifts or discount codes. It is available on all Shopify plans except Starter and Retail (Shopify Help Center). The app is free to install, with a 2.9% processing fee on automatic commission payments (Shopify App Store).
Two details matter for ecommerce economics. Commission first goes through a holding period, 30 days by default and adjustable from 1 to 90 days, and commission on cancelled or fully refunded orders is cancelled automatically during it. Commissions are then billed on your Shopify bill (Shopify Help Center). We set the holding period to match the return window. Collabs is a good start for creators on Shopify; for content sites and coupon partners at scale, most brands add a network.
Amazon
Amazon Associates is for publishers who earn commission on Amazon sales, not for brands running their own program (Amazon Seller Central). If you sell on Amazon as a brand, the options are:
- Creator Connections: brands create Affiliate+ campaigns with chosen products, a commission rate, start and end dates and a maximum budget, and Amazon Creators (publishers, influencers, deal sites and bloggers) opt in. Brands must advertise in the US through an Amazon Ads account and be in Brand Registry. Sales count when the customer buys within 24 hours of clicking, commission is calculated on the net price after coupons, and reporting is aggregate only, with no order-level tracking (Amazon Ads help).
- Amazon Attribution and Brand Referral Bonus: Attribution is Amazon’s free tool for measuring how non-Amazon channels, including affiliate and influencer campaigns, drive sales on Amazon (Amazon Ads). Brand Referral Bonus credits brands registered in Brand Registry and selling in the US store for sales from non-Amazon traffic tagged with Attribution; Amazon states an average of 10% of eligible sales, with rates that vary by category, credited after a two-month wait to allow for cancellations and returns (Amazon Seller Central).
If you send affiliates and creators to Amazon rather than your store, tag every link with Attribution and decide in advance whether those sales earn the same commission as store orders.
TikTok Shop
TikTok Shop has its own affiliate system. With an open collaboration, you make products available for creators to promote, can offer free samples and can require approval; commission is set per product between 1% and 80% of GMV per order (TikTok Shop help). Treat it as a separate channel with its own rates.
Where to start
If your program already runs, look at three numbers by partner type: new-customer share, return rate and net revenue after commission. They usually show where margin leaks. If you are launching, set your rate ceiling from the economics above, pick a network that fits your store platform, load a clean feed and recruit content and creator partners before the coupon sites find you. Our affiliate program management guide covers the day-to-day running of the program after that.

Frequently asked questions
Is affiliate marketing worth it for ecommerce brands?
Usually yes, because you pay on orders rather than on clicks or impressions. It pays off when commission is set from your margin after returns, new customers earn more than returning ones, and the program includes content and creator partners rather than only coupon and cashback sites.
What commission should an ecommerce brand pay affiliates?
Work backwards from what a new customer is worth to you: margin per order after shipping, payment fees, discounts and expected returns, plus how often customers buy again. Set a higher rate for new customers, a lower one for returning customers, and include the network’s own fee in the cost.
Can I still use ShareASale for my Shopify store?
Not as a separate platform. Awin completed the ShareASale upgrade in August 2025 and the ShareASale platform closed on 6 October 2025. New customers are pointed to Awin, which offers Shopify integration, or you can compare other networks and Shopify Collabs.
Should affiliates send traffic to my store or to Amazon?
It depends where your margin and data are better. Your own store gives you the customer and full tracking. If you send traffic to Amazon, tag it with Amazon Attribution so it can earn Brand Referral Bonus, and decide in advance whether those sales earn the same commission as store orders.
